The first step is to ask yourself: What am I trying to achieve? Once your goal is clear, it becomes much easier to identify the indicators that make sense. For example, if you run an online retail business in New Zealand, your goal might be to increase repeat purchases or improve the conversion rate from visitors to paying customers. Everything else is secondary.

Choose Your KPIs Carefully

KPI stands for Key Performance Indicator – and the key word here is “key.” It’s not about measuring everything, but about finding the few indicators that best reflect your success. A good rule of thumb is to focus on 3–5 KPIs that you monitor closely.

For an e-commerce business, these might include:

  • Conversion rate – how many visitors complete a purchase?

  • Customer acquisition cost – how much does it cost to attract a new buyer?
  • Cart abandonment rate – how often do customers leave before completing checkout?

Once you’ve defined your KPIs, make sure everyone in your organisation understands why these numbers matter. Shared understanding creates alignment and helps teams prioritise their efforts.

Don’t Get Lost in Secondary Metrics

There’s an ocean of secondary metrics that can be interesting but don’t necessarily help you make better decisions. Page views, time on site, and click-through rates can provide context, but they shouldn’t be your main focus.

A common mistake is to celebrate traffic growth without considering quality. More visitors might look good on paper, but if they don’t convert, the growth is hollow. It’s better to have fewer, more engaged users than a large number who leave without taking action.

Visualise and Communicate Clearly

Once you’ve chosen your key indicators, the next step is to present them in a way that makes it easy to act on them. A good dashboard shows only what’s essential – and makes it clear whether things are moving in the right direction.

Use colours, graphs, and simple visualisations, but avoid overdesigning. The goal is for the numbers to tell a story. If, for instance, your customer retention rate drops, your dashboard should make it easy to explore why – perhaps your delivery times have increased, or your loyalty programme isn’t engaging enough.

Make Data Part of Your Culture

Working with data isn’t just about having access to numbers – it’s about using them actively. Build a culture where data is used to ask questions, not just to confirm assumptions. Share results openly and use them as a foundation for discussion and learning.

When employees understand how their work influences the most important indicators, data becomes a shared language that strengthens collaboration and decision-making.

Remember the Human Perspective

While data can tell you a lot, it can’t explain everything. Behind every number are people – customers with motivations, habits, and emotions. That’s why quantitative data should always be complemented by qualitative insights: interviews, feedback, and observation.

It’s the combination of numbers and understanding that leads to the best decisions. Data shows what is happening – people explain why.

From Data Overload to Data Value

Focusing on the most relevant indicators is ultimately about creating value – not about having the most graphs. When you learn to filter out the noise and concentrate on what truly matters, data becomes a tool for clarity rather than confusion.

So next time you open your dashboard, ask yourself: Which numbers actually help me improve? If you can answer that, you’re already well on your way to avoiding data overload – and turning information into insight.
